The MERIT mentoring stages and Professional Pathways workshops as an operational playbook: what happens in each stage, what the mentee produces, and the failure mode each stage exists to prevent.

Two frameworks run through NeuroTrailblazers. MERIT structures how a research relationship progresses over time. Professional Pathways makes explicit the norms and skills that research training usually leaves implicit. They are complementary: MERIT organizes the work, Pathways addresses what the work assumes you already know.

MERIT — stage by stage

Mentoring Exceptional Researchers to Innovate and Thrive. Six stages mirroring the arc of the scientific method, from selection through career transition. The value is not the names; it is that each stage has a distinct failure mode, and knowing which stage a mentee is in tells you which failure to watch for.

1. Merit-based selection

What happens. Identify potential rather than prior credentials. Prior credentials correlate strongly with prior access, so a selection process that rewards them chiefly reproduces the distribution of opportunity that already exists.

Mentee produces. A statement of interest — what they want to understand and why.

Watch for. Selecting for polish. The most polished application in a pool is often the one with the most coaching behind it. Ask instead: does this person show evidence of pursuing a question past the point of comfort? That is visible in any background.

Practical instrument. A short structured task — read one accessible paper, write half a page on what you did not understand and what you would do to find out. It surfaces curiosity and metacognition, and it is largely immune to coaching.

2. Orientation and research foundations

What happens. Establish norms, safety, tooling, and the shape of the project. Explicitly teach the hidden curriculum: how to ask for help, what “I don’t know” is worth here, how meetings work, what the escalation path is, how credit is assigned.

Mentee produces. A working environment they set up themselves, one completed starter task, and a written list of the norms as they understood them — which you then correct. The gap between what you said and what they wrote down is the most useful diagnostic in this stage.

Watch for. Assuming shared context. This is the stage where first-generation and career-changing mentees are most often lost, and the loss is invisible because it looks like quiet competence. State norms out loud and in writing.

Timing. Two to four weeks. Longer than most mentors budget.

3. Skill development and mentored research

What happens. Real work on a scoped piece of a real problem, with close support that is deliberately withdrawn.

Mentee produces. Weekly artifacts — an annotation set with evidence chains, a notebook, a figure — reviewed against a rubric, not against your taste.

Watch for. Two symmetric failures. Support withdrawn too fast produces floundering that the mentee reads as personal inadequacy. Support withdrawn too slowly produces dependence and a mentee who cannot start anything alone. The signal to watch is not correctness but initiation: are they bringing you questions, or waiting for tasks?

Concrete move. Move from “here is the task” to “here are three possible tasks, which and why” to “what should we do next?” over the course of the stage. Name the transition when you make it, so the mentee can see it as design rather than neglect.

4. Independent research and early dissemination

What happens. The mentee owns a question. First external exposure — a lab meeting, a poster, a preprint.

Mentee produces. A result they can defend, including its limitations. The Unit 01 discipline applies directly: what does the evidence support, what does it support with an added assumption, and what will they refuse to claim?

Watch for. Premature ownership without scaffolding for failure. Independence is where projects genuinely fail, and a mentee experiencing their first real failure needs it framed as information rather than verdict. Tell them, before it happens, that it will happen.

Concrete move. Rehearse the hard question. Before any external presentation, ask the most difficult question you can think of, then help them build the answer. The experience of having survived it in private transfers.

5. Advanced research and professional networking

What happens. Deeper technical contribution; the mentee begins building relationships that are theirs, not yours.

Mentee produces. A substantive contribution, and — the part usually skipped — a network they own. Introductions made on their behalf are a mentor asset; conversations they initiate are theirs.

Watch for. Network dependence. If every professional relationship routes through you, the mentee has borrowed your network rather than built one. Deliberately create situations where they represent the work without you present.

6. Career transition and lifelong learning

What happens. Transition to the next stage, with explicit attention to the decision process rather than only the outcome.

Mentee produces. A decision they can articulate, and a plan for continuing to learn outside a structured program.

Watch for. The single-path assumption. Mentors reproduce their own trajectory by default. Discuss the paths you did not take, and be honest about which parts of your own route were contingent rather than earned.


The two failure modes MERIT is designed against

Stage compression. Running orientation in an afternoon and calling it done, or pushing to independence before skills are in place. Each stage exists because skipping it produces a predictable, well-documented problem later.

Uniform mentoring. Applying the same posture across all six stages. The support a mentee needs in stage 2 would be smothering in stage 5, and the autonomy appropriate to stage 5 would be abandonment in stage 2. Ask yourself explicitly, every few months, which stage this person is in.


Professional Pathways workshops

An interactive sequence addressing what research training assumes and rarely teaches. Historically developed under COMPASS naming; now framed as a broader pathways support layer. It maps onto the four-dimensional education model — knowledge, skills, character, and meta-learning — with most of the sequence in the last two dimensions, which is exactly where conventional curricula are thinnest.

Why the “hidden curriculum” framing matters. These are not soft skills appended to technical training. They are the operating knowledge that determines whether technical training converts into a career, and they are distributed unequally by background — some learners arrive already knowing how authorship works because someone at their dinner table did. Making them explicit is a fairness intervention as much as a training one.
